Who This Checklist Is For
If you’re a developer, contractor, or project lead working on an office-to-residential conversion — especially the first one — this checklist is for you. I’ve been a project manager at Gensler for seven years, handling interior architecture and construction coordination for about 30 conversion projects. In that time, I’ve personally made (and documented) 14 significant mistakes, totaling roughly $47,000 in wasted budget and delays. Now I maintain our team’s pre-construction checklist to prevent others from repeating my errors.
This isn’t about theory. It’s a straight-to-the-point list of actions. There are four steps. Do them in order. Skip one, and you’ll find out why I wrote this.
Step 1: Verify Your Measurement System — The Tape Measure Trap
In my first year (2017), I submitted a window wall layout with dimensions in inches. The subcontractor used metric. It looked fine on my screen. The result? 47 window units, all 0.6 inches too narrow. $3,200 worth of custom frames, straight to scrap. I learned the hard way that how you read a tape measure matters — not just the numbers, but the system.
What to do:
- Confirm the unit system (imperial vs. metric) with every subcontractor before any drawing is produced. Document it in the RFI.
- Use a checkpoint on site: have the lead contractor and architect physically measure the first two floors together. That’s where I caught a 1.5% discrepancy in a 2022 project — saved $8,900 in rework.
- For existing buildings (common in conversions), measure twice, then once more. Old buildings settle unevenly. I’ve seen walls that are 0.25 inches taller on one side than the other. If your window film or frame is cut to the longer measurement, you’ll have gaps.

Step 2: Adhesive Removal and Window Film Prep — The Hidden Cost
The surprise wasn’t the window film itself. It was the adhesive removal from the original office windows. On a 2023 conversion project, we specified a decorative stained glass window film for the lobby. Great choice. Beautiful effect. Then we discovered the existing windows had a UV film installed 10 years ago with a solvent-based adhesive that had cured into a nightmare.
Removal cost $4,200 and added 9 days to the schedule. The sub used a citrus-based adhesive remover that worked, but it had a 24-hour dwell time per application — and the smell required HVAC shutdowns.
What to do:
- Before ordering any window film, test a small area of existing glass for adhesive residue. Use a razor blade to scrape a 2-inch patch. If it flakes off easily, you’re fine. If it leaves a sticky layer, budget for removal.
- Specify the adhesive type in your film order. From my perspective, silicone-based adhesives are easier to remove later, but they cost 15-20% more. That $200 savings on solvent adhesive? On a 200-window project, it turned into a $4,200 removal problem.
- Include a removal contingency line item in your budget. I now add 5% of the total window film cost for adhesive removal — even if the client pushes back. Explain it with numbers: “5% of $20,000 is $1,000. A full adhesive removal is $4,000+ and a week delay. Which one do you want to authorize now?”

Step 3: Stained Glass Window Film Specification — Don’t Wing It
This gets into color science territory, which isn’t my expertise. I’m not a lighting designer, so I can’t speak to the psychological impact of color. What I can tell you from a project management perspective is how to specify film color and finish so you don’t end up with a product that looks like a cheap sticker.
In September 2022, I approved a stained glass window film sample that looked perfect in the office under fluorescent lights. Installed on the south-facing lobby? It turned into a greenish-yellow mess. The film had low colorfastness — a quality we hadn’t specified.
What to do:
- Request a full-size mockup (at least 2’ x 2’) installed on the actual building orientation. View it at three times of day: 10 AM, 2 PM, and sunset. That’s what caught our green issue — under direct sunlight, the color shifted dramatically.
- Specify UV resistance and color stability. Ask the manufacturer for a Delta E test report (industry standard is Delta E < 2 for color-critical applications). If they can’t provide it, find a different product.
- Check the fire rating. Some decorative films are not rated for egress windows. In one project, the city inspector flagged a film that had a “Class B” rating when we needed “Class A.” Re-install cost $1,800.

Step 4: Confirm Structural Capacity for New Openings
This step feels obvious, but I’ve seen it skipped more than once — including on a 2024 project that gave me my biggest “I should have caught this” moment. The architect added a new window opening in a load-bearing wall for a residential unit. The structural engineer approved the plan. But the existing tape measure field check revealed the steel beam above had settled 0.3 inches over 50 years. The new header wouldn’t fit without shaving the beam — a custom fabrication that cost $3,400 and delayed the unit by 11 days.
What to do:
- For every new or enlarged opening, have the structural engineer field-verify the existing conditions — not just rely on as-built drawings. As-builts from the 1970s are, to some extent, optimistic estimates.
- Add a measurement hold point in the schedule: before framing begins, the GC must produce a dimensioned sketch of the opening with actual field measurements. The architect reviews and signs off.
- Budget a 10% contingency for structural modifications in conversions. Old buildings hide surprises. It’s not pessimism — it’s pattern recognition from 30 projects.

Common Mistakes and Warnings
These are the patterns I see most often — and have made myself:
- Ordering film before adhesive test. I once ordered $3,800 of decorative film for a 12-story lobby. Found the existing adhesive was solvent-based. The film couldn’t be applied over it. Lost the cost of the film (non-refundable) plus $1,400 for removal of existing adhesive. Total: $5,200 waste.
- Trusting a single measurement. On a 2021 project, the GC measured one window and ordered 44 identical frames. The building had settled differently floor-to-floor. 12 frames didn’t fit. Re-order cost $2,100. Now we measure every fourth window on each floor.
- Assuming same-day pricing is best. In my experience managing procurement, the cheapest window film vendor on the quote sheet has cost us more in 60% of cases. That $200 savings on a budget film turned into a $1,500 problem when the adhesive failed after 18 months and had to be replaced. Total cost of ownership matters more than unit price.
To be fair, budget constraints are real. I get why people choose the lowest price. But the hidden costs — reinstallation, adhesive removal, schedule delays — regularly eclipse the savings. My rule now: if the film vendor can’t provide a 10-year warranty and a Delta E test report, we move on.
